Running a cash on delivery online store in Pakistan: flow, returns and trust

Running a cash on delivery store in Pakistan: order confirmation, couriers, returns, fake orders and trust signals.

Published 4 min read

In Pakistan, many buyers want to see the product before they pay. That is why cash on delivery, or COD, is such a familiar way to shop online. For a seller it can make a first order easier to win, and it also brings a set of problems: fake orders, refusals at the door, delayed cash settlement and returns you have already paid to ship.

This guide explains how to run a COD store so it makes money and builds trust. It applies whether you sell on Shopify or on your own website. We do not quote any rates or costs here, because couriers, platforms and payment providers change them.

Why COD works, and where it hurts

COD lowers the barrier for a first-time buyer who does not know your store. They pay only when the parcel is in their hands. The risks fall on you:

  • Refused parcels, where you have paid for shipping both ways.
  • Fake or joke orders with wrong numbers.
  • Delayed cash until the courier settles.
  • Returns and exchanges that need handling.

Everything in a good COD flow is designed to reduce those four without scaring off honest buyers.

The order flow, step by step

  1. Customer places an order on your site. Ask for the essentials: name, mobile number, full address with city and area, product options.
  2. Automatic acknowledgement by email or SMS, and a WhatsApp message if you use it.
  3. Confirmation call or message from your team before dispatch. Confirm the product, the total including delivery, and the address. Record the answer.
  4. Packing and booking with the courier, with the correct COD amount.
  5. Tracking updates to the customer, so they expect the parcel.
  6. Delivery and cash collection by the courier.
  7. Settlement from the courier to you, then reconciliation with your sales.
  8. Follow-up after delivery: thank you, ask for feedback, offer help if anything is wrong.

Step 3 is where most stores recover the orders they would otherwise lose. A short, polite message in Urdu or English, in the customer’s preferred language, makes it feel like service rather than checking up.

Set up the store itself for COD

Whether you use Shopify or another system:

  • Show COD as a payment option with clear wording, and any COD fee stated up front.
  • Make the mobile number mandatory and check its format.
  • Collect the address in a structured way with city, area and landmark, since delivery failures often start with a poor address.
  • Allow order notes for delivery instructions.
  • Add order status emails or messages at each stage.
  • Where possible, tag orders as confirmed or unconfirmed, so only confirmed orders go to the courier.

Test the whole process yourself with a real order before launch.

Choosing and managing couriers

Compare couriers on coverage in the cities you serve, COD settlement times and reliability, tracking quality, return handling, and how easy it is to reach a person when something goes wrong. Start with one or two and track outcomes by city: delivered, refused, returned, lost. After a month, you will know which works where. Check each courier’s current terms.

Reduce refusals and fakes

  • Confirm before you ship, every time.
  • Be accurate in photos and descriptions. Many refusals come from “it looked different”.
  • Keep delivery promises realistic. A late parcel is often a refused one.
  • Watch patterns: repeated refusals from one number, area or product.
  • Offer prepaid options with a sensible incentive for those who want it.
  • Block repeat fake numbers and keep a record.

Returns and exchanges

Decide your policy before the first order, and make it easy to find:

  • Which items can be returned, and which cannot, such as underwear or opened cosmetics.
  • The window for reporting a problem.
  • Condition and packaging required.
  • Who pays return shipping.
  • How refunds work for COD orders, such as bank transfer or wallet, and how long it takes.

Keep proof for disputes: photos before dispatch, tracking, messages. Honour your policy even when a case is annoying; a fair resolution becomes a review.

Trust signals that matter

Customers do not know you. Give them reasons to believe you exist:

  • A real business name, address or city, phone and WhatsApp.
  • About page that says who you are and what you do.
  • Genuine product photos, ideally your own. Our product photography work is built for this.
  • Clear policies: delivery times, returns, privacy.
  • Honest reviews, including some mixed ones, with permission.
  • Fast replies and polite messages.
  • Consistent branding across your site, social pages and parcels.

Avoid fake countdowns, invented stock levels and testimonials. Buyers have seen them many times.

Marketing a COD store

Facebook and Instagram are the main sources of traffic for many Pakistani stores. Track which ads produce confirmed and delivered orders, not just orders placed, because the difference can be large. Our guide to Facebook and Instagram ads in Pakistan covers setup and measurement.

Measure the numbers that matter

Beyond sales, track:

  • Orders placed, confirmed, dispatched, delivered, refused and returned.
  • Delivered rate by city, product and courier.
  • Time from order to delivery.
  • Repeat customers.
  • Cost of acquiring a delivered order, not just a placed one.

If you only watch placed orders, a growing business may be losing money without knowing it.

Build a store designed for COD

Our website development team in Lahore designs stores, checkout flows and product pages with local delivery in mind. Tell us what you sell, which cities you deliver to and how you handle orders today through the start a project form, and we will suggest a setup and which parts to fix first.

Questions

Is cash on delivery the only option in Pakistan?

It is the most familiar for many buyers, but not the only one. Cards, bank transfer, mobile wallets and local payment gateways are also used. Offer cash on delivery plus at least one prepaid option, and check which gateways are available to your business type.

How do I reduce fake and refused orders?

Confirm each order by phone or WhatsApp before dispatch, show the total clearly including delivery, and keep delivery promises you can meet. Some stores offer a small incentive for prepaid orders. Track refusals by area and product to see patterns.

Which platform should I use, Shopify or my own site?

Either can work. Shopify is quick to start and has many apps, but payment, shipping and plugin options for Pakistani merchants should be checked on its current pages. A custom or other platform build gives more control over COD logic and local couriers. Decide by your order volume, team and budget.

How should I write my return policy?

Plainly and honestly: what can be returned, within how many days, in what condition, who pays shipping and how refunds are made. Put it on the product page, in checkout and in the order confirmation.

Do I need to register my business to sell online?

Registration and tax requirements depend on your structure and turnover, and change over time. Check with the relevant Pakistani authorities or a qualified adviser, and ensure your store shows accurate business information.

How do I build trust with new customers?

Show a real business name, contact details, clear policies, genuine photos and honest delivery times. Reply quickly on WhatsApp, and share real customer feedback with permission.
